Norfolk Southern Reports 27% Drop in First-Quarter Profit

Norfolk Southern reported a 27% decline in first-quarter profits, underscoring the impact of higher operating costs, absent one-time gains from the prior year, and continued economic uncertainty affecting the freight rail industry.
The Atlanta-based Class I railroad posted net income of approximately $547 million, down sharply from about $750 million reported in the first quarter of 2025. Earnings per share came in at $2.43, missing Wall Street expectations of roughly $2.50 per share. Despite the profit decline, total operating revenue remained relatively flat, hovering just under $3 billion, suggesting that demand across Norfolk Southern’s network has not significantly deteriorated.

What Drove the Decline?
A key driver behind the year-over-year drop was the absence of substantial insurance recoveries tied to the 2023 derailment in East Palestine, Ohio. Those payments had significantly boosted Norfolk Southern’s earnings in early 2025, creating a difficult comparison for the current quarter. Without that financial cushion, underlying cost pressures became far more apparent in the company’s bottom line.
Additionally, Norfolk Southern incurred notable expenses tied to its proposed merger with Union Pacific, a deal that could reshape the North American rail landscape if approved. Merger-related costs reduced earnings per share by an estimated $0.20–$0.25, reflecting legal, advisory, and integration planning expenditures.
Operating Expenses Climb
Operating expenses rose considerably during the quarter—by roughly 15% year-over-year—driven by several factors. Chief among them was a surge in fuel costs, which continue to fluctuate amid global energy market volatility. Fuel expenses alone exceeded internal forecasts, placing additional strain on margins.
Labor and maintenance costs also trended higher as the railroad continued investing in network reliability, equipment upkeep, and workforce stability. These investments, while necessary for long-term performance, contributed to near-term earnings pressure.
The company’s operating ratio, a key efficiency metric in the rail industry, worsened compared to the prior year, reflecting the combined impact of rising expenses and relatively flat revenue growth.
Volume and Network Performance
Freight volumes declined modestly—by about 1%—during the quarter. Norfolk Southern cited a mix of weather-related disruptions, softer demand in certain industrial sectors, and ongoing supply chain adjustments as contributing factors.
Severe winter conditions in parts of the railroad’s eastern service territory temporarily affected operations, slowing train speeds and reducing overall network fluidity. However, executives noted that service performance improved as the quarter progressed, with better on-time metrics and terminal dwell times.
Despite the slight volume dip, NS maintained relatively stable revenue, suggesting that pricing discipline and a favorable traffic mix helped offset lower shipment counts.
Adjusted Results Offer a Brighter Picture
When excluding one-time items and merger-related expenses, NS’s adjusted earnings were somewhat stronger. Adjusted earnings per share were estimated at approximately $2.60–$2.65, indicating that the company’s core operations remain relatively resilient despite external pressures.
Management emphasized that the railroad continues to focus on cost control, service improvements, and strategic growth initiatives, even as it navigates a challenging operating environment.
Outlook For 2026
Looking ahead, NS expects continued headwinds through the remainder of 2026. Fuel prices remain unpredictable, and broader economic conditions—including industrial output and consumer demand—could influence freight volumes in the coming quarters.
The proposed merger with Union Pacific also introduces a layer of uncertainty. While the deal offers potential long-term benefits such as expanded network reach and improved efficiency, it faces regulatory scrutiny and will likely take time to resolve. In the meantime, associated costs are expected to continue affecting financial results.
Industry Context
The company's performance reflects broader trends across the U.S. freight rail sector. Railroads are currently balancing steady but unspectacular demand with rising input costs, particularly fuel and labor. At the same time, they are investing heavily in infrastructure, safety, and service reliability to remain competitive against trucking and other modes of transportation.
The company’s results also highlight how non-recurring events, such as insurance settlements, can significantly influence year-over-year comparisons in the capital-intensive rail industry.
While the 27% drop is notable, the decline is largely attributable to the absence of prior-year insurance gains and the impact of rising costs rather than a fundamental weakening of its business. Core revenue remains stable, and adjusted earnings suggest that the railroad’s underlying operations are holding steady.
As 2026 progresses, NS's ability to manage expenses, maintain service quality, and navigate both economic uncertainty and its potential merger with Union Pacific will be critical in determining its financial trajectory for the year.
